The Situation

A logistics marketplace was shipping slower every quarter. Seven years of growth had produced a monolith nobody fully understood, weekly production incidents, and an engineering team spending more time firefighting than building.

What I Did

As fractional CTO (two days/week, six months) I owned the technical strategy: stabilized the incident pipeline first, then carved the riskiest domains into independently deployable services — strangler-fig style, no big-bang rewrite. Rebuilt the hiring loop and brought on two senior engineers who now own the platform.
